Quick note: this one's landing on a Friday, outside the usual Monday/Wednesday rhythm. The response to Wednesday's piece made the case for moving faster than the calendar did.
My recent Arrowfly post generated over 2,100 views on LinkedIn, over 340 views on Substack, and a ton of comments in less than 24 hours. The comments and debate are still going on LinkedIn. For a geeky, B2B newsletter that is only five months old, these numbers are a signal worth understanding.
Here's what I think is actually happening. The B2B media and information industry is moving through a period of extraordinary change: rebrands, roll-ups, agentic AI rewriting the operating model, all at once, faster than most organizations are built to absorb. People don't want another press release explaining it away. They want somewhere honest to talk about what's actually working and what isn't.
It’s not proof that one company did anything unusual. It’s proof of something bigger: this industry has pent-up demand to debate the hard questions a changing landscape keeps raising, and not enough places willing to host that conversation.
I want to build on that, but not by writing more about one company. By explaining why I write pieces like that one at all.
Thirty years of running into the building
I’ve spent a meaningful chunk of the last three decades doing something closer to firefighting than journalism. ThomasNet was on fire when I got there, and we turned it around into a successful acquisition. UBM TechWeb was on fire twice over, the 2008 financial crisis and the print-to-digital collapse hitting at the same time, and we came through it. I didn’t take those jobs because the building looked stable. I took them because what was inside was worth saving.
That’s the part people miss when they read a piece like that as a takedown. I’m not writing from outside this industry, throwing rocks at it. I’m writing from thirty years inside it, still convinced it’s worth the effort, which is exactly why I’m not interested in pretending the smoke isn’t there.
Believing in the future of B2B media and insisting it change aren't opposing positions. They're the same instinct. Nobody runs into a building they don't think is worth saving.
B2B media people are also notoriously competitive, and notoriously thin-skinned about criticism. I know. I was one of them for thirty-five years. That combination is exactly why a piece like this lands the way it does. This industry pays close attention to itself, and it doesn’t like being told what it doesn’t want to hear. But the people who forwarded the piece to their teams and the ones who pushed back in the comments are proof of the same thing. Nobody argues this hard about an industry they’ve already given up on.
One pattern in the response makes the point better than I can. Most of the agreement came in privately, DMs, texts, email. Most of the public comments pushed back. That's not a coincidence. Agreeing publicly with criticism of a peer feels risky in this business. Disagreeing publicly feels safe, even loyal. Read that pattern correctly and it isn't evidence the piece was wrong. It's evidence of exactly how competitive and image-conscious this industry still is.
Three things to keep in mind
I’ve made each of these cases in full in previous posts, so here they are in brief, not re-litigated.
The full pivot to events has limits. Events are real revenue and real relationships, but treating them as the industry’s whole answer to declining media revenue mistakes a channel for a strategy. The acceleration of Agentic AI will make events more valuable. It will also expose low-value events and weed them out. Quickly.
Corporate rebranding without real value underneath tastes great and is less filling. A holding company name can make a portfolio legible to capital markets and customers looking for network buys. It cannot, by itself, make the portfolio more valuable. The evidence for that is now sitting in a few billion dollars of writedowns across the industry, not just my opinion.
The roll-up growth model, buy more brands, put them on shared infrastructure, sell the story as scale, is running out of road. Cheap leverage funded it. Shared infrastructure justified it. Neither is holding up the way it used to.
Agentic AI isn’t just new tech. It is the path forward
Here's what I think most coverage of AI in B2B media gets wrong. It treats agentic AI as one more headline in a list of things happening to the industry, next to events strategy, next to M&A, next to the rebrand du jour. It's not one more headline. It's the infrastructure running underneath all of them at once.
It changes how content gets produced, not by replacing writers but by compressing the distance between reporting and publishing. It changes how content gets discovered, as readers increasingly ask an agent a question instead of scanning a homepage or a search results page.
I watched a smaller version of that shift happen in real time on the last post. Some of the sharpest public disagreement responded to the LinkedIn digest, not the piece itself, reacting to a compressed summary as if it were the source. That's not a knock on anyone who did it. It's a preview. This is what content consumption already looks like before agents are even fully in the loop, and it only gets more compressed from here.
It changes how content gets used, since an agent acting on a reader’s behalf needs structured, trustworthy signal to act on, not just prose to summarize. It changes which manual tasks disappear inside a media business, ad trafficking, event registration, audience segmentation, the operational layer that used to require headcount at scale. And it changes how a media company proves its value to a marketer, moving the pitch from impressions and opens toward evidence that the brand’s data can make a marketer’s own systems smarter.
Those aren’t five trends. They’re one shift wearing five different outfits depending on which part of the business you’re looking at. Treat them as five separate stories and you’ll spend the next two years reacting to each one as it lands. Treat them as one shift and you can build for where all five are heading at once.
Where this actually leads
I've called this Vertical Business Intelligence in earlier pieces, and the case still holds: the question was never whether you can build a bigger B2B media business. It's how. The old how was acquiring more brands and consolidating them under shared infrastructure. The new how is owning real, structured, proprietary data about a specific professional community, deep enough and trustworthy enough that agents can act on it, not just see it.
That’s a fundamentally different business than the one most B2B media companies still think they’re running, and agentic AI is the technology that finally makes the difference visible, because it exposes which companies actually have the data asset and which ones just have a newsletter list wearing a platform’s name.
I didn’t spend thirty years running into these buildings to stand outside and watch this one burn too. I ran in because I think this one is worth saving, and because I think the version of it worth saving looks nothing like the version most of the industry is currently building toward. That’s not pessimism. That’s the most optimistic thing I know how to say about an industry I’ve given most of my career to. Let’s keep the discussion going.
The views expressed in Uphoff on Media are entirely my own. They don’t represent the opinions of any company I’ve led, any board I’ve sat on, or any investor who’s had the pleasure of debating strategy with me over the years. If something I write here sounds brilliant, I’ll take full credit. If it turns out to be wrong, I was clearly misquoted by myself.
